Brand Identity Management

How to Manage Your Brand Identity Without Losing the Plot on Details

Navigating the dangerous gap between the currency of institutions and the reality of the work.

In a man named William Lambton stood on a beach in India and he held a giant chain made of steel. He wanted to measure the whole world and he wanted every inch to be right and he spent his days checking the links and the locks and the weight of the metal. The king gave him the money because the king liked maps and the king liked knowing where his dirt ended and where the sea began.

But Lambton spent so much time looking at the math of the chain that he forgot to look at the sky and he forgot to look at the fever in the swamp and he forgot to look at the people who carried his heavy tools. He died in a tent in the middle of a forest and his maps were full of holes and the money was gone because he guarded the tool but he did not guard the goal. He was a man who knew the price of a chain but he did not know the cost of a mistake in the dark.

The Corporate Ritual of Spending

We are all like Lambton now and we sit in rooms with cold air and we look at boxes on a screen. When a company wants to buy five hundred shirts they start a big dance and the dance is all about the money. A man in a suit looks at a paper for RM 8,142 and he signs his name and then a woman in another room looks at the same paper and she signs her name too.

They check the tax and they check the bank and they make sure no one is stealing a single cent. This is the way the world works and it is a safe way to live because money is a thing you can count and a thing you can lock in a box. The system is built to watch the dollars and it does its job very well.

The Ghost in the Machine

But the shirts are not just money and they are also ink and thread and words and shapes. At on a Friday the proof arrives in an email and the sun is going down and the traffic in Kuala Lumpur is getting loud and heavy. Four people are on the email thread but three of them are already gone or they are in a room talking about next year and the fourth person is Hema.

Approval Window

8 Minutes Remaining

Hema is standing in the lobby and she is tired and her kids are waiting for her at home and her phone buzzes in her hand. She sees the PDF on her small screen and she sees the logo and she sees the green color and she thinks it looks fine and she wants to go home. She does not zoom in on the date and she does not see that the tagline says instead of and she does not see that the web address is missing the letter s at the end. She taps a button and she says proceed and she sends the file to the print shop because the shop shuts the door at and if she waits until Monday the shirts will be late.

The system worked for the money and the system failed for the work. The group spent ten hours making sure the RM 8,142 was the right price and they spent ten seconds looking at the thing the money was buying. This is a strange truth of the way we work together and it happens because we give people power over dollars but we do not give them power over pixels.

The boss has a limit on his signature and he can spend ten thousand but he cannot spend eleven thousand. But no one has a limit on the mistakes they can make with a font or a color or a date. You can ruin the face of a firm for free and the system will let you do it because the system does not have a ruler for shame or a scale for beauty.

Walking the Fence Line

I was wrong about this for a long time and I thought that if you hired smart people they would just see the errors. My name is Daniel and I worked in soil conservation for years and I watched the dirt wash away and I thought the farmers were just lazy. I spent my whole budget on a big machine to test the water and I sat in my office and I waited for the machine to tell me the truth.

The Work

What happens in the sun and rain.

But the machine did not tell me when the fence broke and it did not tell me when the cows walked through the mud and it did not tell me when the rain cut a hole in the earth. I was a fool because I thought the cost of the machine made the machine the truth and I forgot that the work is what happens in the sun and the rain and not what happens on a paper in a folder. I spent all my time getting the purchase approved by the board and I spent no time walking the fence line to see where the water was actually going.

There is a song by The Beatles playing in my head right now and it is the one about the fool on the hill and I can hear the flute part and it is very high and thin. It makes me think about how thin our plans are and how we build these big walls to protect the cash and then we leave the gate open for any small bug to fly through.

We care about the big things because they are easy to see but the small things are the ones that bite us when we are not looking. We think that because we paid RM 8,142 for the shirts they must be good shirts but the price only tells you what you lost and not what you gained.

Why the System Protects the Money but Not the Shirt

The money is the unit the institution understands and so the money is the only thing the institution guards. Managers are given signing limits in currency because currency is clean and it fits into a box on a screen. But no one holds a power measured in millimeters or colors or spelling. The artwork falls outside the whole build of the company and it is not because it matters less but because it cannot be measured in the only unit the machine knows how to read.

When the proof arrives at it is just a ghost in the machine and it is a thing that exists outside the law of the budget. If Hema makes a mistake with the money she will be in trouble and she will have to explain why the math is wrong. But if Hema makes a mistake with the date on five hundred shirts the company will just say it was an accident and they will pay for it again.

The Solution: Human Verification

The system protects the money but it does not protect the shirts and so the shirts are always in danger. The error is treated as a personal lapse by the last person who touched the file but it is actually a failure of the way the company is built. We treat the last person as a shield for a broken process and we do it again and again.

When you use CUSTA you are paying for the machines and the shirts and the ink but you are also paying for a set of eyes that do not belong to a tired person at .

They are a group that knows that the gap between the money and the work is where the trouble lives. They look at the file and they see the blur and they see the bad dates and they see the logo that is three years old. They stop the wheel and they ask a question and they do it before the ink hits the cloth. It is a strange thing to pay for someone to tell you that you are wrong but it is the cheapest way to keep from being a fool on a hill.

The Hunger of the Machines

The print shop in Klang is a loud place and the air smells like hot ink and burnt sugar and old paper. The machines are big and they move fast and they do not care about your feelings or your kids or your deadline. If you send them a bad file they will print a bad file and they will do it five hundred times without stopping and they will do it with a smile.

They are hungry for work and they eat whatever you feed them and they do not know the difference between a good year and a bad year. If you feed them a lie they will turn that lie into a shirt and they will send it back to you in a box and then you will have to deal with the truth.

Case Study: The RM 2,140 Joke

I remember once I ordered a thousand pens for a soil talk and I was so proud of the price I got. I spent three weeks talking to the finance office to get the pens approved and I showed them how much money I was saving the group. The pens arrived and they were beautiful and they were blue and they had the name of our project on the side.

1,000

Pens in the Trash

A thousand “contervation” pens: we spent two thousand dollars on a thousand jokes.

But I had spelled the word conservation wrong and I had spelled it with a t instead of an s in the middle and no one had seen it. Not the finance man and not the boss and not me. We had all looked at the RM 2,140 and we had all seen the price was right and so we thought the pens were right. We spent two thousand dollars on a thousand jokes and we had to throw them all in the trash.

That is the paradox of the modern office and we have a lot of locks on the front door and no locks on the back door. We think that if we control the spending we control the outcome but the outcome is a physical thing and it does not care about your budget. The 514 shirts sitting in a box are real and they have weight and they have a smell and they have a date on them. If the date is wrong the shirts are just rags and the money you saved is gone and the time you spent is gone too.

Most people think that adding more people to the approval chain will fix the problem but that is not true. If you add five more people to the email they will all just look at the logo and they will all just say it looks fine and they will all just wait for someone else to find the mistake.

The Diffusion of Duty

This is called the diffusion of duty and it means that when everyone is responsible for the work then no one is responsible for the work. The only way to fix it is to have a person whose job is to look at the work and nothing but the work. They must have a ruler for the pixels and a dictionary for the words and a heart for the colors.

We need to stop thinking that the money is the only thing that matters and we need to start looking at the ground. We need to walk the fence line like a good farmer and we need to check the links of the chain like William Lambton should have done. But we also need to look at the sky and we need to look at the people and we need to look at the words on the screen before we hit the button.

Wait Until Monday

The next time you have a paper to sign for a big order of shirts or pens or bags you should stop and you should ask yourself a question. You should ask who looked at the words and who looked at the dates and who looked at the colors. If the answer is that Hema looked at it on her phone at then you should probably wait until Monday.

The print shop will still be there and the machines will still be hungry and the ink will still be wet. You can save your money and you can save your name and you can save yourself from being the fool who guarded the vault but forgot to check the door. We live in a world that is measured in dollars but we experience a world that is made of things.

The things are what stay with us and the things are what people see when we walk down the street. If your thing is broken then your money was wasted and no amount of signatures will change that truth. It is better to have one set of eyes on the artwork than ten sets of eyes on the invoice because the invoice only tells you what you are losing and the artwork tells the world who you are.

I still have that song in my head and the fool is still sitting on the hill and he is watching the sun go down. He sees the people in the valley running around with their papers and their pens and he just smiles because he knows that the world keeps turning even if the dates are wrong. But we are not on the hill and we are in the valley and we have to live with the things we make. So let us make them right and let us look at them with clear eyes and let us not be afraid to stop the press when the words are not true.

The 500 Reasons to Stay Awake

The road to Klang is long and the traffic is still heavy but the machines are waiting. They do not care about the RM 8,142 and they only care about the file. Give them a good file and they will give you a good life. Give them a bad file and they will give you five hundred reasons to stay awake at night. The choice is yours and the button is right there under your thumb.

It is a simple thing to be right and it is a hard thing to be careful. We have built a world that makes it easy to spend and hard to see and we must fight that every day. We must be the ones who zoom in on the PDF and we must be the ones who check the spelling of the names. We must be the ones who care about the red that looks like a sunrise and not the red that looks like blood.

This is the real work and this is how we keep the name of our firm clean and bright in a world that is full of noise and dust. William Lambton died in the dirt and he left a map that was not finished and a chain that was perfectly clean. He was a good man and he was a smart man but he forgot that the world is bigger than the math.

Do not be like Lambton and do not be the one who knows everything about the money and nothing about the world. Look at the shirt and look at the ink and look at the truth of the thing you are building. It is the only way to make sure that the money you spend is actually worth the paper it is printed on.
